Sourcing 101: Where Value Is Actually Made
A Brand Is The Menu & Sourcing Is The Kitchen
In learning module 4 Control Brand Playbook, you learned about control brands.
A control brand studies what people already buy.
Then it makes the offer simpler, clearer, better, or cheaper.
That sounds powerful.
But there is a hard question hiding underneath:
Can you actually get the product made, packed, shipped, and sold at a profit?
That is sourcing.
Sourcing is where the idea becomes real.
A brand is what the customer sees.
Sourcing is what makes the brand possible.
From Brand Promise to Product Reality
Imagine a restaurant menu.
The menu might say:
Best burger in town.
Fresh ingredients.
Great price.
Ready fast.
That sounds good.
But the menu is only a promise.
The kitchen has to make it true.
The cook needs ingredients.
The recipe has to work.
The portions have to be controlled.
The burger has to taste the same each time.
The restaurant has to make money after paying for the food, packaging, staff, rent, and delivery.
If the kitchen fails, the menu does not matter.
Business works the same way.
Your control brand might promise:
Simple household restock.
Fair price.
Good quality.
No more forgotten garbage bags.
But now you need to figure out:
Who supplies the product?
What exact product are we buying?
What does it cost per unit?
How many do we have to order?
How long does it take to arrive?
How will it be packaged?
Will the quality be good enough?
Can we sell it with enough margin?
This is why sourcing comes after the problem.
First, you find friction.
Then, you prove demand.
Then, you design the offer.
Only then do you source.
Because you do not want to buy 1,000 units of something nobody wants.
That is not business.
That is a basement full of boxes.
The Kitchen Math
A supplier is the person or company that provides the product.
For a household bag kit, the supplier might provide:
Garbage bags.
Compost liners.
Recycling bags.
Boxes.
Labels.
Packaging.
A good operator does not just ask, βHow much?β
They ask for the full product specification.
A product specification explains exactly what you are buying.
For garbage bags, that could include:
Size.
Thickness.
Material.
Pack count.
Colour.
Scented or unscented.
Compostable or regular plastic.
Box size.
Label design.
Strength.
A weak specification creates weak results.
If you only say, βI need garbage bags,β the supplier may send something cheap, thin, or wrong.
If you say, βI need 45L unscented kitchen garbage bags, strong enough for household use, packed 40 per box,β that is much clearer.
Now comes the math.
Gross margin is the money left after the product cost.
The formula is:
Gross margin = selling price minus true unit cost, divided by selling price.
If your gross margin target is 40%, your true unit cost cannot be more than 60% of your selling price.

The important phrase is true unit cost.
That does not only mean the product.
It can include:
Product cost.
Packaging.
Labels.
Shipping.
Delivery materials.
Damaged units.
Payment fees.
Anything needed to get the product ready to sell.
Cheap is not always better.
A cheap bag that rips is expensive.
It creates complaints.
It creates refunds.
It damages trust.
It makes people avoid buying again.
Quality assurance means checking that the product is good enough before customers receive it.
Operators care about quality because quality protects the brand.
A control brand is not just trying to be cheaper.
It is trying to be trusted.
Three Quotes and Scale
Never trust one quote.
One supplier might be too expensive.
One might be too cheap.
One might have slow shipping.
One might have bad packaging.
One might have a high minimum order quantity.
A minimum order quantity, or MOQ, is the smallest amount a supplier will sell you.
A supplier might say:
Minimum order: 100 units.
Or 500 units.
Or 1,000 units.
That matters because buying more usually lowers the unit cost.
But buying more also increases risk.
More cash gets tied up.
More storage is needed.
More units must be sold.
More mistakes become expensive.
That is why students should ask at least three suppliers for quotes.
And they should ask each supplier for three quantities:
100 units.
500 units.
1,000 units.
The quote table might look like this:

Now the student can think like an operator.
Supplier B is cheapest.
But the lead time is five weeks.
Supplier C is fastest.
But the cost may crush the margin.
Supplier A may be the best balance.
Sourcing is not just finding the lowest price.
It is choosing the best system.
The product has to arrive on time.
The quality has to be good.
The packaging has to make sense.
The cost has to protect margin.
The order size has to match real demand.
In Module 1, you learned to follow the money.
In Module 2, you learned to find the friction.
In Module 3, you learned to read the shelf.
In Module 4, you learned how control brands improve what already works.
Now you know where value is actually made.
Not in the logo.
Not in the idea.
Not in the spreadsheet alone.
Value is made in the kitchen:
the supplier, the spec, the cost, the quality, the packaging, the timing, and the margin.
A good business does not just ask, βCan we sell this?β
It asks:
Can we source it well enough to keep the promise and make the math work?
